What is Product-Market Fit?

Product-market fit (PMF) is the point at which your product genuinely solves a real problem for a defined group of customers, and those customers are actively pulling it from you. Marc Andreessen, who coined the term, described it simply: you can feel it when it happens. Retention is high, word-of-mouth spreads, and you're struggling to keep up with demand rather than struggling to generate it.

Why It Matters

Everything before PMF is a waste of money to scale. Pouring marketing spend into a product that hasn't found its market is how most startups die. PMF is the single most important milestone for an early-stage company because it's the only real proof that you've built something people want, not just something you think they should want.

How to Apply

Start by defining a narrow, specific customer segment rather than targeting everyone. Use Sean Ellis's PMF survey: ask your users 'How would you feel if you could no longer use this product?' If 40% or more say 'very disappointed,' you likely have PMF. Track retention curves obsessively — if month-over-month retention flattens (instead of continuing to decline), that's a strong signal. Talk to your best customers and your churned customers to understand the gap. Don't try to scale until your NPS is positive and organic referrals account for a meaningful share of new signups.

Common Mistakes

  • Declaring PMF too early based on vanity metrics like signups or initial downloads rather than retention and engagement data.
  • Targeting too broad a market and getting mediocre signal from everyone instead of strong signal from a specific segment.
  • Pivoting the product instead of the customer segment when early traction is weak — sometimes you have the right product for the wrong audience.
